Enterprise architecture (EA) comes with a promise: simplify IT. The problem it is tackling here is about

controlling the complexity and cost of IT while enabling the desired change and competitiveness for thebusiness. Architecture is essentially meant to establish the structural foundation, behavioral characteristics,

and principles that guide the creation, evolution, and operation of a system in the long run. In that

way, architecture provides up-front knowledge about commonly accepted constraints and freedoms in

the long-term design of the system and its constituent parts. It identifies:

• What in the system forms a stable foundation and hence is hard to change later on

• What else can remain dynamic and flexible in the long run

The architecture, or rather certain parts of the architecture documentation, is also meant to act as a

basis to communicate the system knowledge to its stakeholders. The system stakeholders are the people

who deal with creation, evolution, and operation of the system. There are many of them; for instance:

• The owner who pays for it• The strategist who conceptualizes it• The planner who plans its creation• The designer who designs it

• The implementer who builds it

• The subcontractor who provides constituent parts for it

• The field support staff who maintains or operates it in the field

Each of these stakeholders looks at the system with her own viewpoint and cares only about her

specific interests and concerns. For instance, the owner is interested in functional features and usage

convenience, whereas the implementer mainly cares for technology environment, design specifica-

tions, and construction process. The stakeholders need to know about the system in the language they

understand. The architecture serves this purpose by providing distinct views of the system, each view

addressing the specific interest or concern of a specific stakeholder group. As a whole, the architecture

may be used to view a broad outline or a detailed feature of the system, depending on who is looking at

it and what is being looked at.

ARCHITECTUREThe Definition of ArchitectureArchitecture is the representation of the structure and behavior of a system and its constituent parts, plus a set ofprinciples that guide the system’s long-term evolution.

As the scale and complexity in a system grows, the need for proper planning in designing, building,

and operating it becomes more and more important. Likewise, as stakeholder involvement in the sys-

tem increases, the need for their shared understanding becomes crucial. Architectural thinking ad-

dresses these two key imperatives of managing complex systems. A small, simple, unilateral

system, like the wooden birdhouse in Figure 2-1, does not require extensive architectural thinking,

but larger and more complex structures do.

The following key characteristics of architectural thinking help us understand and manage a com-

plex system:

• Modeling.Modeling provides an abstraction of a complex system for the purpose of understanding

it before building or changing it. Abstraction reveals a small amount of important things that

can be dealt with at one time. This allows a selective examination of certain aspects of a

system. Abstraction permits us to manage complexity and deal with essentials while ignoring

inconsequential details.• Visualization. Visualization is the depiction of the architecture model of a complex system,

preferably using a formalized and precise notation. This serves the purpose of verifying that

the model satisfies key requirements of the system. It also allows blocking out certain alternatives

and making prerequisite decisions before creating or changing the actual system.

• Communication. The architecture models and viewpoints provide a mechanism via which to

communicate knowledge about the system among system stakeholders, using a common

vocabulary. The stakeholders can visualize the system in a way they can understand and act on.

This enables them to mock up usage scenarios. Such scenarios imitate some or all of the external

behaviors of the system in a consistent manner and in accordance with the interests and concerns

of respective stakeholders.

This generic notion of architecture is applicable in many engineering practices, especially tradi-

tional civil, mechanical, and electrical engineering disciplines. It fits well for building and construction

of houses or manufacturing cars. It has also been generally accepted in the world of computers. Hard-

ware architecture, network architecture, and software architecture are predominantly used to define IT

systems. But enterprise architecture goes beyond IT systems and pure technology.

Applying architecture to an enterpriseMarch and Simon (1958) define enterprises as complex systems comprising individuals or groups that

coordinate actions in pursuit of common goals. During the late 1980s, John Zachman (1987) applied the

notion of architecture to represent the functioning of an enterprise, specifically within the context of the

enterprise IT landscape and the business environment. Therefore, the primary scope for the term en-terprise in this book is reduced to the enterprise IT landscape plus its relationship with the businessenvironment.

Enterprise architecture (EA), then, is loosely defined as the architecture of a system where the sys-tem is the whole enterprise. Figure 2-2, using an analogy with city planning, illustrates the core conceptbehind EA.

ARCHITECTURE IN THE CONTEXT OF BUSINESS-IT MANAGEMENT IN AN ENTERPRISEWhat Is Enterprise Architecture?Enterprise architecture (EA) is the representation of the structure and behavior of an enterprise’s IT landscape inrelation to its business environment. It reflects the current and future use of IT in the enterprise and provides aroadmap to reach a future state. EA offers:

• An insight into the current utilization of IT in business operations,• A vision for the future utilization of IT in business operations, and• A roadmap for the evolution of the IT landscape from the current state to a future state, along with the transient

states in between.

EA is documented using architecture artifacts such as model diagrams and principles. These are

collectively referred to as the architecture blueprint.

ARCHITECTURE IN THE CONTEXT OF BUSINESS-IT MANAGEMENT IN AN ENTERPRISEWhat Is Enterprise Architecture Management?Enterprise architecture management (EAM) is a structured approach that an enterprise uses for creating, managing,and using enterprise architecture to align business and IT. EAM translates the enterprise vision into venture andtakes the enterprise through the journey from its current state to the target state.

In this book, we use the term EA as a synonym for both EA and EAM, since in practice the two concepts areinseparable.

It must be noted that EA does not stand alone in its pursuit of managing the complexities of the

enterprise IT landscape. Apart from pure EA, the role of an enterprise architect extends into the realms

of other IT management practices as well, especially in strategic enterprise planning, IT investment

management, IT project management, and IT infrastructure management.

Figure 2-3 shows that EA describes a clear line of sight from strategic goals through project invest-

ments to measurable business value and performance improvements—for the entire enterprise or for a

part of the enterprise. EA helps organize and illuminate the relationships among the enterprise’s stra-

tegic goals, investments, business solutions, and measurable performance indicators.

EA is however just one link in a lattice of integrated IT practice areas. Other practice areas, such as

strategic planning, investment management, project management, and infrastructure management,

must be equally strong and fully integrated with the EA practice. Only through such integration can

EA provide a stable foundation for sound IT management practices, end-to-end governance of IT in-

vestments, and alignment of IT implementation with the enterprise’s vision and strategic goals.

There is one more fundamental distinction of EA that should be noted here. In contrast to the

traditional architecture practices, which primarily look at pure technical systems such as a bridge,

a car, or a plane, EA deals with a socio-technical system. This difference is like the difference be-

tween a house and a home. A house is a mere structure that provides shelter; a home is a place where

a family lives. The people element brings complex behavioral attributes into the functioning of an

enterprise in the same way as it turns a house into a home. Hence, the term architecture does not

literally apply to the enterprise in the same way as it has been traditionally applied to technical

systems.

In this book, an enterprise is characterized as an organization of people who use (among other

things) IT to do business. In that sense, enterprise architecture not only deals with technical aspects

such as IT systems and infrastructure, but it also deals with social elements such as collaborative busi-

ness processes, organizational leadership, political dynamics, and work culture in the enterprise. This

fact carries great consequences for the way EA should be looked at and dealt with. We will elaborate

this concept in greater detail in Chapter 6, in the section “Reflection on Complexity.”

EA applicability and useToday most large and midsize organizations across all industry sectors embrace EA as an authoritative

entity having its own budget, headcount, processes, and organizational structure. EA is specifically

predominant in companies with a decentralized organization and a distributed operational environ-

ment, where an enterprise-wide shared vision and an integrated strategic plan are the key imperatives

for business success.

The way in which EA is approached is, however, specific to the context and scope within which the

enterprise operates. A bank operates in a different fashion than a car manufacturer. Within the financial

services industry, a retail bank does not work like an investment bank. Even within a retail bank there

may be major differences between regions or market segments. In each case, EA is approached differ-

ently, but it always has a common purpose and theme: EA enables an understanding of the structure and

behavior of the enterprise business and IT from a holistic viewpoint. It also provides a strategic ap-

proach to evolving the enterprise IT landscape. In that way, EA can deal with the complexity of its

environment and manage the change in the enterprise’s IT landscape and business environment.

EA can be applied to scopes other than the enterprise IT landscape alone. It has a valid use case in

any of the following scenarios:

• Managing the business operation and the IT landscape of large and midsize enterprises

• Managing business and IT for a sufficiently complex subdomain of an enterprise

• Managing large-scale, IT-enabled business transformations in the enterprise

• Managing the product life cycle of a software product company

In many large companies, the term EA is applied to cases where the “enterprise” is not the entire

company but just a sufficiently complex subdomain of the main enterprise. The business-IT ecosystem

owned by a subdomain can already be complex enough to demand a dedicated EA focus for itself. Here

are some examples:

• A line of business for a large bank—for instance, the retail-banking division with a country-wide

network of 5,000 branches in a distributed operating environment

• Customer services of a telecom operator with more than 300 CRM applications across four business

lines

• The regional operating unit of a manufacturer in Europe

• A unified web portal platform of an insurance firm that supports three business lines and five

regional segments

To elaborate further, let’s consider a global car manufacturing enterprise. The complexity of its

information systems is enormous, ranging from human resources applications over marketing and fi-

nance up to supply chain management and computer-aided manufacturing systems. This complexity

results from the multitude of business functions and operations at a global scale. Moreover, the enter-

prise typically is a merger of several companies producing different brands. This implies a great deal of

diversity in business strategies, principles, and goals among different sub-domains of the enterprise.

Furthermore, the business is distributed all over the world and has to comply with the legal, cul-

tural, and business stipulations in each country. Recently, many enterprises with distributed business

operations and decentralized organizations have tried to leverage synergies across their business

units, market segments, or geographic regions. These enterprises have engaged in large-scale,

cross-organizational, IT-enabled business transformation initiatives. IT is placed at the core of busi-

ness success by such initiatives. Their promise is to deliver tangible business benefits in terms of cost

reduction, operational excellence, customer satisfaction, or product innovation. Such programs in-

volve harmonization of significant parts of the business processes in different business units and sys-

tem integration across data centers. Even if the scope is not the whole enterprise, EA is still required

in such initiatives, since we need to instill a shared vision and a structured approach while managing

the complexity involved.

Let’s conclude by looking at software vendors such as Oracle, IBM, or Microsoft. From their per-

spective, EA usually does not involve dealing with their own supporting IT infrastructure but with the

envisioning, roadmap creation, and release planning of their software products and platforms. EA in

this context is employed to strategically manage the roadmaps and release plans for vendors’ software

products and platforms.

EA has a role to play whenever one plans to do anything that spans many applications, projects,

business units, geographical regions, or market segments. It comprises methodology and taxonomy

to deal with certain problems and demands in the strategic management of business and IT. In the next

chapter, we will take a closer look at how an enterprise architect uses these tools to fulfill her mission.
