Your Technical Approach to Transformation
33
Brownfields Approach
Retrofit your existing solution
Constrained by legacy
Already run components of SDDC platform
Team structures may require less change
Mature core virtualization skills
Leverage existing investment
Greenfields Approach
Allows to initially integrate old and new
Allows organization to transition over time
Allows for new architectures such as HCI
Can be quicker than brownfields approach
Minimizes complexity of brownfields
Proves capability quicklyVMworld 2017 Content: Not fo

Getting the business buy-in

‘Why do we need a SDDC strategy? We’re already heavily virtualized!’
‘I’m okay waiting six weeks for a basic Windows machine.’
‘Don’t waste your time. This organization will never change legacy processes!’
‘We don’t have time or budget for innovation’
‘Inefficiency equals job security. Not interested!’
Be prepared with real data, a clear strategy, and outcomes that align with real business needs.

Transformational leadership
• Engaged leadership is essential for successful IT transformations.
• Leaders have the authority and budget to make the large-scale changes when needed
• Leaders can provide visible support when a transformation is underway
• Leaders can change the incentives of entire groups of engineers
• Leaders can set the tone of the organization, and reinforce desired cultural norms.
40
"How do we get leaders on board to make the necessary changes?"
Leaders are NOT the change agents.
IT Leaders are looking for those who can champion this for them!
Still, one of the most common questions we hear is…

Addressing People and Process
• Foster an environment of collaboration, cross-functioning teams and cross-domain skillsets
• Prioritize processes that deliver high value with low effort first
• Focus process re-tuning efforts upon service levels rather than technology stacks
• Baseline, measure, and benchmark the results you’ve achieved
• Continue to look for and make incremental improvement
Re-tune your existing processes to take full advantage of the SDDC

Avoid trying to retrofit your existing team structures and processes

Good Practices, Common Pitfalls
VMworld 2017 Content: Not fo

How VMware customers have approached SDDC Transformation
• Establish a clear business vision and digital mindset
• Beware of analysis paralysis – Think big; start small; act swiftly.
• Clear and open communication and collaboration delivers the best results
• Define clear roles, some cases warrant a new business unit or entity or outsource partner
• Over time encourage and foster teams to be cross skilled and cross functional
• Become customer centric, protect your customers’ trust, protect your brand
• Greenfields helps to free legacy and is often the easiest approach providing the quickest wins
• Learn to experiment and co-create. Failing fast is ok.
46
VMworld 2017 Content: Not fo
r publication or distri
bution
Beware the Common Pitfalls
• Beware of going all in too quickly…
• Beware the digital add-on approach – utilizing existing tools, skills to achieve adjacent outcomes
• Beware the rogue transformation agent – Executive sponsorship is key to success
• Beware of assumptions – communicate this is a clean slate and to challenge the status quo
• Build an amazing team – ensure a mix of those who understand the old and new organisation
• Take your time during the discovery and realization phases to do a thorough job
•
Measure and compare every step of the way to encourage further transformation investment
• Don’t expect the tools to do the job for you. Technology alone is not transformational
47

48
• SDDC creates new opportunities to streamline process and deliver new initiatives faster.
• Transformation = innovation. Technology is the tool, people and process often the challenge.
• Executive sponsorship, SLT cannot take leadership without IT taking the charge .
• Seek and encourage thought leadership to challenge the status quo, seek external advice.
• A staged approach is required (agile) Traditional legacy systems need to coexist with new.
• Plan for success, rigorous project management, realistic milestones, regular measurement.
• New skillsets and roles will be required. Re-train vs re-hire, accept change is inevitable
• Transformation is not an endpoint, it’s an ongoing maturity and a Long term investment.
