Centralized LogisticsHome Office - Grand Rapids, MI

108 Person Department:

4 Main Categories of Buyers for each Division:

● Non-Foods● Grocery Bakery● Center of Plate● Fruits, Vegetables, & Dairy

6

Exception Management Philosophy

● Forecast Replenishment Analysts average 2300 SKUs per Analyst

● We can’t afford to review 2300 forecasts every week, so we manage “by exception”

● Bucket Forecasts into Review pools based on sets of Criteria:○ Steep Positive / Negative Trend (filter out new items)○ New Items○ 3 Weeks No Sales○ 3 Weeks Base Forecast > History

● This makes us: More Efficient + Consistent Task Work = Higher Productivity

7

Exception Management

Case Study: An Analyst managing 2300 SKUs was reviewing 800 Forecasts per Week.

Task: Reduce # of Forecasts reviewed per week to increase productivity

Action: 250 Duplicate items found in multiple exceptions, Refined Filtering on current exceptions, elimination of exceptions where critical items could be contained in others.

Results: Went from 800 forecasts to 400, more refined, consistent forecast trends contained within each exception
