In such environments, sellers must understand a spectrum of possible buyer needs. In this competition scenario, you work for the 3M company, a Fortune 500 organization headquartered in the greater Minneapolis-St. Paul area of Minnesota. You’ve identified an exciting prospect in your central Texas territory and what might be this quarter’s new manufacturing opportunity: Spas Spectacular. You are excited about this opportunity because this company manufactures 75 hot tub units per day over a single eight-hour shift. You did a cold call (walk in) into the manufacturing plant and spoke briefly with Ken Davis, the plant manager. Ken was heading into a meeting and asked that you set up an appointment. Prior to your face-to-face meeting scheduled for January 27, 2022, you’ve spoken with Ken for a total of 60 seconds. Your secondary research to date has been primarily at the industry-level, so you have little company-specific information. Since Ken agreed to the meeting, he must clearly anticipate areas where 3M might provide value. What You’ve Learned About Manufacturing Spas In your background research on how spas are manufactured, you found a useful video from one of Spas Spectacular’s competitors, Jacuzzi (https://www.youtube.com/watch?v=dcPOjBlxdeM). You learned that spas are “thermoformed” over a mold from a single large sheet of acrylic material. After being removed from the thermoform, the spas are assembled upside down through both machine- and human-laden processes. Human operators cut the openings for the water and electrical systems. These operators use some type of adhesive to bond in jet housings, lights, a control panel, and speakers into the acrylic structures. You are not sure what Spas Spectacular is using for their adhesive application at this stage of the manufacturing process. It may be that they are using silicone because silicone performs well in high temperatures. Silicone is also very easy to use and therefore requires limited operator skill. Silicone is considered excellent for sealing but not as an adhesive. However, many manufacturers use silicone as both a sealer and an adhesive as a result of its very low cost. Your 3M research team notes that silicone is generally available in market for $6.00-$8.00 per cartridge. If Spas Spectacular is using silicone for both sealing and adhesion, you’ll need to determine what they are paying per cartridge. Once components such as jet housing, lights, a control panel, and speakers are placed and bonded, the bonds are clamped for 24 hours until the silicone cures. The Jacuzzi video didn’t show that part of the process, but you learned about the downtime in curing silicone based on your experience with other manufacturing processes involving silicone (most recently, you were working with an outdoor sign manufacturer who was relying on silicone as both an adhesive and sealant). After the silicone is cured, spas are then water tested, dried, shrink-wrapped, and then shipped either to retailers or directly to consumers. Most spa manufacturers offer a three-to-five year warranty period. Your background research shows that Spas Spectacular is offering a higher-end warranty (five years) so they must ensure product reliability as it relates to the manufacturing process for housing the jets, lights, a control panel, and speakers.

Preparing for the Sales Call In preparing for this sales call, you need to hypothesize potential opportunities for your 3M product line. The silicone hypothesis is tops on your list because silicone is not a great adhesive. You speculate that silicone bond lines may create water intrusion points as the spa units are tested in plant or operating in homes. If that happens as you hypothesize, Spas Spectacular could be facing quality control issues (i.e., products needing to be reworked before being shipped) and/or warranty issues (i.e., water seepage resulting in electrical and/or plumbing damage). Either of these scenarios will cost Spas Spectacular in materials and rework. The warranty issues might suggest additional hidden costs in consumer confidence and brand equity. If your silicone hypothesis is correct, you will propose a Polyurethane Reactive Adhesive (PUR250060) to replace the low-cost silicone. PUR250060 is a fast-setting solution with a two-minute open time. Open time is the amount of time the adhesive can be dispensed onto a substrate (surface) before it needs to be bonded. In other words, human operators must work quickly with a Polyurethane Reactive Adhesive. The good news about PUR250060 is that it has a 60-second process time to reach handling strength. Handling strength represents the amount of time necessary for the product to “sit” before moving it into the next manufacturing step without damaging the bond. In technical terms, handling strength is defined as >50 psi in overlap shear strength. As you consider your narrative to address the silicone hypothesis, you recognize that key elements of the conversation involve positioning the PRU250060 as a hybrid solution, combining the simplicity of using a hot melt adhesive (which is similar to a hot glue gun application used in consumer crafts) with the strength of a structural adhesive. A structural adhesive is defined as a bond with >1000 psi in overlap sheer strength at full cure. Common structural adhesives include one- and two-part epoxies, acrylics, and moisture-curing urethanes. Changing the manufacturing process from a silicone (which requires no equipment other than a standard applicator) to PUR250060 means new equipment is needed. PUR250060 is applied using a heated applicator that runs on 120V electricity. Each work station also must have powered air where the bonding is applied. The good news is that with the quick setting time to handling strength, Spas Spectacular would likely only need one work station with this new heated applicator and powered air. In your experience, having electricity and powered air at the work station is typically not an issue. Since the PUR250060 eliminates the need for clamping and the 24-hour cure time, spa units can move from the bonding phase into water testing in about one hour. The cartridges of PUR250060 that are loaded into the heated applicator must be heated for 45 minutes prior to use. You anticipate that this heat-up time can be easily accommodated in the manufacturing flow/process. Heated cartridges have a heated life of 16 hours so there’s tons of flexibility in use on the manufacturing line. You don’t know how many shifts (e.g., 7am-3pm; 3pm-11pm; 11pm-7am) that Spas Spectacular runs, but this 16-hour heated life means that heated applicators can carry over from one shift to another.

In your preparation for the call, you know that you must have a good understanding of the overall value proposition associated with transitioning from silicone to PUR250060. So, you checked your product specs and noted that there are five cartridges of PUR250060 in each case. Each cartridge of adhesive yields 250 lineal feet of adhesive using a 1/8” semicircular bead. The cost of each cartridge is $30 so a case sells for $150. The adhesive is 100% solid and free of any volatile organic compounds (VOCs). VOCs are emitted as gases, which may have short- and long-term adverse health effects. Since your product is free of any VOCs, PUR250060 does not require any special respiratory personal protection equipment (PPE)s or ventilation in the plant. Human operators applying PUR250060 will need to have heat-resistant gloves and protective eyewear. Luckily, 3M has great glove and protective eyewear products. One pair of 3M heat-resistant gloves costs $40 and typically lasts 6 months. A pair of 3M protective eyewear typically costs $15 and lasts a typical employee 6 months. Directions for Use

Apply to clean, dry surfaces. Remove oil, grease and other contaminants by wiping withisopropyl alcohol.* For fiber reinforced plastics and other materials that are oftencontaminated with mold release agents, it is recommended that the surface be solventwiped, abraded and solvent wiped.* For additional information, see section on surfacepreparation. After heating to recommended application temperature, apply adequateamount of 3M™ Scotch-Weld™ Polyurethane Reactive (PUR) Easy 250 Wood Adhesiveto one of the substrates to be bonded. Join the substrates within the adhesives specifiedopen time and hold/fixture the bonded part until the adhesive has adequately set. Do notuse to bond metal or glass to itself or each other or cure will not occur due to low moisturevapor transmission of the substrate.

(Important: Adhesive heated at application temperature for more than 16 hoursshould be discarded.)

*Note: When using solvents, extinguish all ignition sources, including pilot lights, andfollow the manufacturer’s precautions and directions for use.

Cleanup: Allow products to solidify. Remove uncured waxy material (usually within thefirst 20 minutes after application) by scraping with a putty knife or similar tool. For curedmaterial, remove by cutting or sanding. Do not use heat or flame to remove adhesive.

C. Cure Cycle

With the exception of rate of strength build-up, all bonds, unless otherwise noted,were cured for a minimum period of 7 days at 77°F (25°C)/50% RH beforetesting or subjecting to further conditioning or environmental aging. Bonds wereprepared using the suggested procedure for the particular substrate tested.

Surface Preparation All wood should be dry and free of contaminants such as sawdust, dirt or othersubstances that may interfere with the adhesive bonding process. If the surface to be bonded contains a coating or finish, bonds should be made and evaluated toensure proper adhesion. It may be necessary to evaluate other 3M™ Scotch-Weld™Polyurethane Reactive (PUR) Easy 250 Wood Adhesive products that are bettersuited to bond plastic surfaces.

Simplifying Adhesive Decisions for Your ApplicationThe following questions will help you narrow adhesive choices to a few possibilities for evaluation.

Q: What materials will be bonded? A: Structural adhesives work by adhering to the top surface of the bonded parts, so it’s important to know the exact material and condition on those surfaces. For metals, will the adhesive be applied to bare metal, or will there be a paint or coating on the surface? For plastics, exactly which base resin? Could there be residual release agents on the surfaces used for mold release?

Q: What is the preferred cure speed?A: The chosen structural adhesive must have enough work life (open time, pot life) to allow proper mixing and application of the adhesive and assembling of the bonded parts. Smaller assemblies or shorter cycle time production processes may be able to use a faster curing adhesive with a work life of only five minutes or less, while larger assemblies that require alignment and clamping will probably need a work life of 20 minutes or more.

Q: What surface preparation will be required? A: Structural adhesives generally prefer clean, rough, dry surfaces for highest bond strength. This typically means either light abrasion and solvent cleaning of the surface, or solvent cleaning followed by chemical etching or applying a primer. Adhesion tests should be performed to determine the adequate surface preparation for a specific application.

Q: What types of joints are best for structural adhesives? A: Joint designs that put the adhesive bond under shear, tension, or compression forces will provide the highest strength. Designs that tend to apply peel or cleavage forces to the adhesive, where the applied stresses are not distributed over the entire bond area, will have lower bond strength, but the bond may still be sufficient for the needs of the application. In addition, optimum bond line thickness typically ranges from 0.005" to 0.020". The adhesive qualification process should always include testing of prototype assemblies to ensure the adhesive will provide enough performance.

Q: How are structural adhesives used and applied? A: Structural adhesives come in many forms, including low viscosity liquids and non-sag pastes, one- and two-component formulations, short and long work lives, and various package sizes and shapes. Most two-part structural adhesives are available in both bulk containers and convenient, easy-to-use cartridge mixing systems.

Q: What are the general characteristics of the different types of structural adhesives? A: All structural adhesives provide at least 1,000 psi of overlap shear strength to aluminum, but the different adhesive chemistries have various properties:

• Epoxy adhesives come in both two-part adhesives (that cure upon mixing the two components) and one-part adhesives (that cure with temperature). They generally have the highest strength and overall performance. They also provide the best resistance to high temperatures, solvents and outdoor weathering. They adhere well to metals, woods and concrete, and the flexible epoxy adhesives also bond to some plastics and rubbers. Epoxy adhesives usually require clean, abraded surfaces to obtain maximum bond strength.

• Acrylic adhesives are two-part adhesives that provide excellent bond strength and durability, although slightly lower than epoxy adhesives. However, they have several features that make them easier to use in many applications and manufacturing processes. These benefits include a much faster cure speed, higher tolerance for oily or unprepared bonding surfaces and the ability to bond a wide variety of materials, including nearly all plastics. Newer acrylic adhesive formulations are room temperature stable with a long shelf life, and some have much lower odor than regular acrylic adhesives.

• Urethane adhesives are two-part adhesives that are relatively flexible when cured, and therefore tend to have excellent impact resistance and good adhesion to most plastics. They also bond well to woods, concrete and rubbers, but they tend to have reduced resistance to solvents and high temperatures. Uncured adhesive components are sensitive to moisture.

• Cyanoacrylate adhesives (instant adhesives) are one-component, lower viscosity liquids that cure extremely quickly with just contact pressure and surface moisture. They adhere well, with thin bond lines, to plastics, metals and rubbers. With the use of primers, they can also adhere to low surface energy plastics and elastomers. They tend to have low flexibility, peel strength and impact resistance compared to other structural adhesives. They are generally used for applications such as gasket bonding and smaller assemblies.

• Anaerobic adhesives are one-part adhesives that cure on active metal surfaces when oxygen gets excluded from the bond line. These products keep your factory running efficiently, reducing maintenance and leakage. They do not bond well to glass, plastics or rubbers, and are primarily used for applications such as locking threads and sealing pipe connections.

• PUR adhesives (Polyurethane-reactive adhesives) are one-part adhesives that apply like a hot melt, but cure with ambient moisture for near structural strength bonds. Fast set times and build strength over the next 24-48 hours can reach as much as 1,000 psi in overlap shear strength. They are flexible and resistant to temperature extremes and most solvents. Most commonly used in bonds where at least one substrate contains or transmits moisture (such as wood or plastic).

Tensile

Tensile is pull exerted equally over the entire joint. Pull direction is straight and away from the adhesive bond.

Shear is pull directed across the adhesive, forcing the substrates to slide over each other.

Cleavage is pull concentrated at one edge of the joint, exerting a prying force on the bond. The other edge of the joint is theoretically under zero stress.

Peel is concentrated along a thin line at the edge of the bond where one substrate is flexible.

Surface Preparation TipsThe following surface preparation steps are generally recommended for most substrates and structural adhesives. See Technical Data Sheets for more specific recommendations.

METALS

1. Safely wipe surface with acetone or methyl ethyl ketone (MEK) using a clean cloth. A heavier degreaser may be needed if the substrate contains a layer of processing oil.

2. Lightly abrade surface with sandblasting, fine grit sandpaper or 3M™ Scotch-Brite™ 7447 maroon pads.

3. Wipe surface with acetone or MEK to remove debris.

4. Allow surface to dry before applying adhesive.

PLASTICS AND RUBBERS

1. Lightly abrade surface with sandblasting, fine grit sandpaper or 3M™ Scotch-Brite™ 7447 maroon pads.

2. Wipe surface with isopropyl (IPA) alcohol using a clean cloth to remove debris.

3. Allow solvent to evaporate before applying adhesive.

GLASS

1. Wipe surface using a clean cloth with solvent containing 0.5 wt% silane adhesion promoter or wipe with 3M™ Scotch-Weld™ Metal Primer 3901.

2. Allow solvent to evaporate before applying adhesive.

PUR Easy 250 Applicator is a self contained pneumatic applicator

designed to dispense 1/10th gallon(300Ml) cartridges of 3M™ PUR adhesives.

PURs are a family of one-component, moisture curing, urethane adhesives. These

loaded the tip of the disposable nozzle should extend past the shroud by

approximately 1/16”. If the tip of the disposable nozzle is not adjusted correctly loose

set screw located on the side of the nozzle housing (see diagram below). Then adjust

the shroud either in or out until the tip of the disposable nozzle is protruding

approximately 1/16” beyond the shroud as shown. Tighten set screw to secure

shroud.

Adhesive Warm - up 1/10 gallon Cartridges: Should be heated for a minimum of 45 minutes in either the 3MTM

Pre-heater (US - Pn.23564) or Easy 250 PUR Adhesive Applicator (US - Pn. 23563). The PUR

can be held at dispensing temperature for up to 16 hours* (total time in pre-heater and

applicator). Refer to t h e 3M™ Polyurethane Reactive (PUR) Easy 250 Adhesive

Applicator User’s Manual for complete information on applicator requirements, cartridge

loading, and adhesive application. *Note: It is recommended that adhesive heated longer than this total time be discarded and fresh adhesive introduced.

After heating adhesive to 250°F (121°C)1, apply an adequate amount of 3M™ Scotch-Weld™ PUR

Adhesive to one of the substrates to be bonded. Adhesive should only be applied to clean, dry

surfaces. (See surface preparation below for additional information)

For the best results apply the PUR only on substrates that are at ambient/room temperature prior to

adhesive application.

Join the substrates within the recommended open time and hold/fixture the bonded part until the adhesive has adequately set.

Do not move or adjust surfaces after contact has been made, as inferior bond strength will result. 1-Dispensing temperature should never exceed 275°F (135°C)
