Throughout my business life, I have been involved in a number of successful businesses.  This good fortune in my various ventures has brought to me an excitement, enjoyment and fulfillment – and still deep down, I always yearned to have a business that could be successful on a national scale.  So now, after many years of business ownership, I wish to share my experience and accumulated expertise with like-minded Franchise Partners who desire to invest in their future in the same way.

Given the nature of this opportunity, the most successful Franchise Partners will be hardworking individuals with the necessary business management and leadership skills.  We will provide significant training and support in all areas of your business but the day-in, day-out dedication can come only from you.

Where It All Began…

Carlos left school at 16 and went straight into High Street banking for four years.  Realising that this was not his ‘calling’, he went on to fulfill a commitment to complete his National Service in the Spanish Army.

Carlos returned to the UK in 1995 to find that the family business had been growing organically, mostly through client referrals and recommendation, but with growth limited by it running as an ‘owner-operator’ lifestyle business.  Sadly, his father, Pedro, had suffered a series of health scares and shortly after Carlos’s return his parents took the decision to finally retire back to Spain and hand the business over to Carlos.

Carlos took the business on at this time with a pledge to maintain the very high standards of service already set by his parents.  The business was generating a very regular turnover of £125,000 annually and due to this substantial and very stable income, Carlos was also able to apply his entrepreneurial skills and developed a number of other highly successful businesses.

Pedro and Maria Garcia are Spanish migrants who arrived in London in 1969 and took positions as employed cleaning operatives.  In 1972, their son Carlos Garcia was born.

In 1988 and after many of years of dedicated service at the site of Wolff Olins on Dukes Road, London WC1, the company CEO, Mr. Wally Olins, suggested that Pedro and Maria should leave their current employer and form their own cleaning company to work directly and exclusively for Wolff Olins.  After much soul searching this is exactly what they did and the company that was to become Total Clean was formed.

Carlos first became involved at the age of 16 when he was tasked with a project to coincide with his secondary school’s Craft Design and Technology course - to “come up with a company name and branding for a new business of your choice”.  This was how the Total Clean name and branding were born.

Birth of the Management Model…

In 2007 with the property market in decline, Carlos had somewhat of an epiphany and realised that the potential to grow a multi-million pound business was right under his nose all the time.  With the decision made to put his entire efforts into Total Clean, he more than doubled the annual turnover from £433,000 to £920,000 in 2012/13 – an average of over 16% increase year-on-year, in a recession!

The growth of Total Clean has allowed Carlos to set his sights on even stronger growth and national ambitions.  Carlos has complete faith that major, UK-wide contract opportunities exist for this business and that Total Clean will compete on a national scale.

In mid-2012 Carlos launched the Total Clean Management Franchise project with a vision to duplicate his winning formula across the entire United Kingdom.

By default Carlos found himself running a cleaning company at the tender age of only 24 years, with the words of his father and mother still ringing in his ears,

“Whatever you do, don’t let Mr. Wally Olins down!”

Contrary to his parents’ style of running the business, Carlos decided to remove himself from the cleaning and instead chose to concentrate on employing quality staff to undertake the work; still at the levels that the customers had come to expect.  This left him free to grow the business more quickly than it ever had done before and today’s Total Clean Management Model was founded.

For the eleven years between 1997 and 2008 Carlos’s strategy was to rely on what proved to be a very stable and healthy level of income and profitability from the cleaning business.  The very high levels of service being maintained by the team during this period helped Total Clean to grow organically from £170,000 to £433,000 turnover annually.

At the same time, Carlos continued to build a property busi-ness that placed a high demand on his time with each new project.  As each development was completed, he observed a very positive effect on the growth of the sales when his focus naturally reverted to Total Clean.

About Franchising…

Franchising works by providing individuals with a proven success formula so there is no need to reinvent the wheel.  The results speak for themselves.  While today 12% of businesses are franchise based, those businesses produce 43% of sales in the retail industry alone, with overall success rates of more than 90% compared to less than 12% in non-franchised businesses.

Analysis Carried Out…

The low level of market penetration in the UK contract cleaning industry compared with that in Europe indicates that there is continued growth potential within the market.  Furthermore, the continuing trend towards customers outsourcing non-core activities is also expected to continue to generate increased demand for contract cleaning services.

Supporting analysis carried out for between 2003-2007 indicates that an increase of 4% is believed to have taken the value of the UK contract cleaning market to a peak of £5.6 billion in 2007, continuing the growth trend evident in the previous four years. Indeed annual growth of between 3% and 4% culminated in overall growth of 18% during the five year review period.

The business services sector is believed to have represented the largest proportion of the total UK market for contract cleaning in 2007, accounting for 31% of the market (equivalent to £1.72 billion).  This sector typically involves general cleaning operations, where moderate specialist skills are required.  Image is often an important factor for these client organisations and consequently the quality of the cleaning service provided is a high priority.

Between 2008-2012 the UK market demonstrated further growth annually of between 2% and 3% throughout the five year period, with sales reaching a peak of £6.25 billion (at 2007 prices) in 2012. This represents overall growth of 12% between 2007 and 2012.

The Case for Total Clean...

In addition to contract cleaning, you will build a very strong and profitable supplementary income from sales of specialist services such as window cleaning, carpet and hard floor cleaning and maintenance, janitorial supplies and washroom maintenance.

When taken overall, this element of your income will add approximately 10% to your contractual fee income on an annual basis – all of which is won at significantly higher profit margins.

Carlos has proven that by the diligent execution of his business ethos, methods, a staunch attention to detail and exceptional levels of customer service, he has been capable of beating the industry averages by a huge margin.  In the comparable period of 2008-2012 Carlos has more than doubled the annual turnover from £433,000 to £920,000 in 2012/13 – an average year-on-year of increase of over 16% and a 212% increase from 2007/8 in real terms.  All of this with only 75 clients and most amazingly, during a period of severe recession!

The opportunity is to build a significant income from contract revenues. Even in the low ebb of the economy, Total Clean proves that the application of its distinctive methodologies delivers the levels of sales in excess of those projected for the Franchise Partners.

Focused on the abundant mid-section of the office and retail sub-sections of the cleaning market, a 12-month contract will generate an average of £9,300 in income. Within your five year agreement, you could grow your business to 25+ contracted clients at Level 1 alone and in excess of £160,000 turnover. The Earnings Opportunity...

The periodic measurement of each Franchise Partner’s projected performance is represented as Levels 1 to 4 in the table on the right. The figures presented for each level show total sales revenues, the associated direct and indirect costs and the resulting operating profit (EBIT) figures.

The average contract value from a commercial cleaning client is calculated to be £9,300 and is typically paid over a 12 month period.

For the purpose of this model the Management Services Fee (MSF) is shown as 6% and the Sales & Marketing Levy is shown as 2% - both calculated on gross sales.

It should be noted that in the contract commercial cleaning sector, it is usual to invoice a month in arrears with settlement typically on 30-day payment terms..

Notes on the Financial Projections...

Vehicle LeasingWe have a group purchase scheme; this is for the lease of the selected business vehicle including full livery and road fund license.  As the first month’s lease payments are covered in the franchise package, the budget from month 2 for this element is approximately £260 per month.

Vehicle Running CostsThis includes insurance, fuel and servicing for the vehicle and is budgeted at £250 per month unto Level 1, rising to £400 per month at Level2 and Level at £650 due to the increase in vehicles.

Cost of Salesincludes direct product costs. Also includes that Management Service Fee and Sales & Marketing Levy. These provide funds allowing the Franchisor to deliver day-to-day support to all Franchise Partners in areas of sales, marketing & materials, employment, contracts and systems. It also funds the ongoing promotion of the corporate website, Franchise Partner micro sites and development of all printed corporate collateral.

PremisesFrom the outset, the Franchise Partner is NOT required to operate his or her business from premises.  This ensures that the business is relatively inexpensive to run by keeping the costs to a minimum.  Dependent upon space to hold stock, Franchise Partners may require a small storage facility in year 1 and for reasons of strong growth, a small office base which is reflected in years two and three.

StaffOnce launched, cleaning staff are only required when contracts are gained. Upto Level 1, Franchise Partners will be able to manage operations on their own; only recruiting staff to fulfill the contracts as they are won. Level 2 budgets for a Supervisor to perform the team leadership/quality auditing role with a second becoming required once Level 2 is reached.

Notes on the Financial Projections...

SubscriptionsPart of the initial Franchise Package will provide for the first year’s subscription to BICSc (the industry’s member-based standards regulator), your ISO 9001 & 14001 subscriptions (the international Quality & Environmental Management Systems standards) and CO2 Balance (an environmental auditor and carbon off-setter). Valued at £1,100 in total, this cost will be budgeted by Franchise Partners from year 2 onwards.

InsurancesThis is inclusive of basic Product, Public and Employee liabilities, including the relevant Cleaning extensions in cover: Damage to Property Being Worked Upon, Loss of Keys, Failure to Secure Customer Premises, Theft by Employees, Financial Losses, Professional Indemnity.  There will be an option of a price competitive group policy.

CommunicationsThis is a combined figure for postage, telecoms and broadband. Postage is budgeted at £20 per quarter in year 1 then £50 per quarter from year 2 onwards.

Telecoms at Level 1 includes office broadband provision plus landline and mobile rental/calls – all of which is budgeted at £100 per month. This figure increases from at Level 2 to £160 per month then £220 per month at Level 3 to include additional staff’s mobiles.

Office Stationery/ConsumablesThis is for required office stationery and consumables not contained in the initial franchise package. Printing consumables for the desktop printer will cost a budgeted £120 at Level 1, rising to £200 annually from Level 2 onwards.

You will budget £600 annually for branded/unbranded items of office stationery.

Notes on the Financial Projections...

Professional FeesThe initial franchise package covers the full guided set-up of your business plus all accountancy fees for your first end of year accounts at a cost of £1,075 in total. For your second financial year onwards, this is budgeted at £150 per month. Franchise Partners will either employ a bookkeeper or perform adequate bookkeeping themselves using the company’s ‘Enterprise’ system, which is the required financial accounting system.

This also represents the bank activity charges – not any bankinterest on borrowings or loans. Starting in year 1, payroll costs are included on a sliding scale of charges.

Systems SupportThe company’s business management system, “Enterprise”, is provided to you free of charge for the life of your agreement with the Franchisor.

Management Service Fee (MSF)The ongoing Management Service Fee is calculated as a percentage of gross sales revenue excluding VAT and is payable to the Franchisor.  This fee enables the Franchisor to re-invest the larger percentage of their capital in developing the business model. The MSF is 6% and charged on a monthly basis.

Sales and Marketing LevyAlso calculated as a percentage of the gross sales, this budgeted element is a Franchise Partner’s contribution towards the centralised, sales and marketing activities designed to bring about local brand awareness for your business.  It is also utilised to develop and maintain Total Clean’s corporate websites for the benefit of the franchise network.  The Sales and Marketing Levy is charged at 2% monthly.

The businesses and their systems are entirely separate in their legal forms and operations; Total Clean Services controls the ‘London West End & City’ company-owned operation and Total Clean Franchise Limited the franchised system.

Marketing & Promotional MediaThe package provides for an initial supply of all required stationery used within the Total Clean franchise including: business cards, letterheads, branded envelopes and compliment slips, invoice books and delivery pads.

This will also consist of a selection of branded promotional literature to be utilised within the early stages of the new business to augment and communicate the presence and quality of the brand.  Included are Total Clean corporate brochures, price guides and a quantity of corporate leaflets.

Pre-launch Training ProgrammeYou will attend a comprehensive training programme. Each Franchise Partner will be awarded sole rights to their territory.  That is to say that we will protect your territories with the commitment that no other Franchise Partner will be given rights to operate in your awarded geographic remit.

A full set of high-resolution territory maps and detailed demographic data-sheets support the Total Clean opportunity and each Franchise Partner will receive a digital copy of their respective map and associated data sheet.  The thematic (or heat) shading on the maps is designed to highlight prospective client ‘hotspots’ thus providing a valuable level of targeting discrimination for the benefit of the Franchise Partner’s marketing efforts.

The Total Clean territory structure has been formulated on the basis of an equalised commercial opportunity for every individual territory.  For the benefit of the Franchise Partners we have produced a structure that delivers territories that are wholly manageable, serviceable and commercially viable.  This was not simply a matter of clustering a handful of postcodes together.

Target Market AnalysisThe Total Clean territory structure is based upon a thorough analysis of active businesses data.  The UK was divided into some 9,500 individual areas and the data applied to each area to allow for a series of analytical calculations and outputs.

The final division provides for 155 territories across the UK based upon an anticipated market penetration rate and expectations of the prospective Franchise Partners. Prepare to Launch…

Franchise Partners will also need to attend to matters regarding the general readiness of the new business:

• Obtain and provide proof of required insurances

• Research and acquire a city center postal address

• Liaise with the Franchisor on installation of dedicatedbusiness telephone number

• Establish a broadband internet connection

• Liaise with the Franchisor over the installation of all company hardware and software

• Liaise with the Franchisor on the procurement of all required insurances

• Execute a thorough, local market research to include competing commercial cleaning businesses and local market rates

Having signed the Franchise Agreement, paid the franchise fee and established and agreed dates for training, the Franchise Partner must action the following checklist of items prior to attending to the training programme.

One-to-one CoachingThis takes the form of an arranged coaching telephone or Skype call between Central Office and the Franchise Partner.  We will also make site visits in order to support the Franchise Partner in a more comprehensive way with, for example, site appraisals and quotations, quality audit visits or sales methodologies.

Training SeminarsIn order to promote excellence across the network, suitable training sessions covering every aspect of the business will be arranged on a periodic basis.  These training sessions will be available for both Franchise Partners and relevant key team members and will help build your skills and therefore your business.

Periodic ConferenceThe Franchisor will organise a periodic conference as an occasion to provide further industry training, recognition, awards, exchange of ideas and motivation to all Franchise Partners.

How long is the Franchise Agreement for?The Franchise Agreement has a term of five years.

Can I renew the Franchise Agreement?Yes.  You can renew the Franchise Agreement in its then current form.  There will be no additional license fees for the renewal – only an administration charge sufficient to cover the production and execution of the new agreement for both parties.

Can I sell my business?Everyone going into business should know their exit strategy from day one.  As with any other business, you can sell the franchise at a valuation that relates to its turnover and profitability.

As the Franchisor, we will need to finally approve the buyer as they will become our new Franchise Partner - mainly to ensure that they have the right knowledge, funding, skills and credentials necessary to ensure the continued success of the territory and the brand image.  In the first instance, you would be required to direct prospective new Franchise Partners to the Franchisor to allow them to be entered into our awarding process.

Do I have sole rights to my territory? How were the territories established?Yes, you have sole rights to your territory.  We guarantee not to give another Franchise Partner rights to operate within your awarded territory.  Similarly, you are not permitted to solicit business outside of your awarded territory.  This is to ensure continuity of service and fairness across the franchise network.

Territories were designed following a significant effort to analyse UK business demographics, giving consideration to the transport infrastructure and other topographic features. Each territory was created specifically around major and minor roadways to make them adequately navigable. Care was also taken to ensure that toll roads, bridges, bodies of water or mountains were not an obstacle to the Franchise Partners’ ability to fully service their territories and extract the maximum commercial potential for their business.

The result is a network of territories that are defined by Postcode Sectors – each conforming to a set formula that has a proven track record in relation to a successful operation.  You will be provided with a list of all of the Postcode Sectors lying within your territory as part of the Franchise Agreement.

Can I borrow money for the purchase of my Franchise?In order to secure the greatest possibility of lending, Total Clean has presented its franchise model to all of the Heads of Franchise Lending within the major UK banks.  These banks have received and reviewed all the necessary documentation relating to our franchise offering.

We are pleased to enjoy the support of NatWest, HSBC, RBS and Lloyds TSB.  Borrowing is dependent upon the financial credentials of each  Franchise Partner and, if lending is applied for through these pre-arranged channels, a 50/50 split is possible i.e. each bank will lend fifty percent of the total capital required to fund the opportunity.

You may still approach your local bank but please speak to us first as we will be able to facilitate an introduction to the franchise department of your bank if it is in the list above.  This means that they will be fully aware of the Total Clean franchise offering and so can offer you a more efficient and effective approach to raising finance in relation to the new business venture.

What kind of premises do I require to run my business from?Depending on your space availability at home, you may need suitable storage premises in which to store cleaning equipment and supplies.

At a certain level, you may need to acquire a small, serviced office from which to run your now burgeoning business enterprise.

What are the core deliverables of Total Clean?The core deliverables are contract commercial cleaning services to include: daily office cleaning, carpet and hard floor cleaning and maintenance, janitorial supplies, washroom services, window cleaning and laundry services.
