Introduction Thisismy7thyearasaDIteammanager.Lastyearwasunique,though,becausemytwoolderdaughters“graduated”fromDIandIstartedanewteamwithmy4thgradeson.So,Iwasa6-yearteammanagerwithafirst-yearteam.BecauseofthelessonsIlearnedfrompastteams,startingthissecondnewteamwasmucheasierthanmyfirstteam.IwantedtoputtogetherthisguideandsharewhatIlearnedtohelpnewteammanagersgetofftoabetter,easierstart.
ImadesomecommonmistakesmyfirstyearthatIthinkcanbeavoidedwiththeadviceinthisguide.
Thereisahighdemandforteammanagers–andwewantthisfirstyeartobefunandrewardingsothatyouhaveagoodfirstexperienceandcomebackagain.IhopethisdocumentwillhelpyougetofftoagoodstartonalongandwonderfulDIjourney,likemine.

I ’m Already Overwhelmed, Why am I Even Considering Managing a DI Team? EveryyearIaskmyself,“WhyshouldImanageaDIteamwhenI’malreadyoverwhelmed?Itrytobeagoodfathertomy3kids,agoodhusband,myjobnowrequires60+hoursaweek.Whyaddanothermajortimecommitment?”
Thisiswhy:
• UnlikeanyotherorganizationI’vecomeacross,IseethatDIteachesextremelyvaluablereal-worldskillsthatwillgivemykids,andthekidsonmyteamamajorhead-startinlife.Theydon’tgetthesevaluableskillsinschool,andveryfewotherorganizationsareeffectiveatteachingandencouragingthem.Morethanever,theengineofoureconomyis“AmericanIngenuity,”andIwantmykidstoentertheworkingworldwithstrongskillsinthisarea.
• BeingpartofDIisverysatisfying–andworthmytime.o Thisisn’taleapoffaith.Inmy6years,eachyear,Iseehugegrowth,learningand
developmentofanextremelyvaluableanduniqueskillsetinthekidsonmyteam(whichincludeMYkids).
! Itissocoolandpersonallyrewardingtoseethatyoucanteachthesevaluableskills–thenwatchyourkidsdotrulyamazingthings!
• I’vedevelopedamuchdeeperandmeaningfulrelationshipwithmykids(andotherDIteammembers)throughDI.DIhaspromptedsomegreat“kitchentable”discussionswithmykidsonverypracticalreal-worldissues.It’salsoallowedmetoplayamajorincreasedroleintheirlivesandintheirdevelopmentthatIknowtheyvalue.

• IlikebeingpartoftheDIfamily.Ilikebeingaroundkids,families,andothervolunteerswhovaluecreativity,arethrilledwithinnovation,liketoteachkidsreal-worldskills,likegettingoffthebeatenpathandliketobearoundotherfree-thinkers.Unlikemanyotheradultgatherings,IfeelreallycomfortableintheDIWorld.
• IfeellikeDIoffersamuchmuchricherreal-worldlearningexperienceforthekids(andteammanagers)thananyotheractivity–andifI’mgoingtocoachoneofmykids’teams,DIiswhereIgetthebiggestimpactforthetimeIinvest–byfar.
• Mykidsandthekidsontheteamhavegottentoknowmemuchbetter.Severalyearsago–twoofthekidsonmyteamwrotetheiressayon“TheEverydayHeroinmyLife”aboutme,theirDIteammanager.Iconsiderthoseessaysoneofthemostprizedpossessionsinmylife.
Asyouevaluateifyouwanttobeateammanager,Ithinkitisalsoimportanttopointoutthatmanagingateamisalotofwork.Inthepast,Idon’tthinktheamountofworkthatisinvolvedwithmanagingateamwaseffectivelycommunicatedtonewteammanagers–anditwasn’talwaysapleasantsurprisewhennewteammanagersdiscoveredthis.
So,yes–managingateamisalotofworkontopofeverythingelseyouaredoing–butitisvery,veryrewardingandbeneficialforkids.Ialwaysplannedoncoachingmykids’basketballteam,butwhenIdiscoveredDI,IknewmytimewouldhaveamuchmuchlargerimpactwithDI.So,Iletanotherparentcoachbasketball,andIfocusedontheactivitythatIfelthadbyfarthelargestimpactforthecoachingactivityIdowithmykids.
This is Your Team – Manage it Your Way. Newteammanagershavebeenrequestingastep-by-stepguidetogettingstarted–andI’mgoingtoprovidethat.Pleasekeepinmind,though,thatthisisyourteam,andyoushouldmanageityourway.I’veseenteammanagerswithdramaticallydifferentstylesandapproacheshavegreatexperiences.

WhenImanagemyteam,IalsothinkabouttheadviceIreceivedwhenIgotoutofcollegeandstartedasamanagerforProcterandGamble.Iwastold,“Pickamanagerintheplantthatyouadmire,thenimitatethem.”WhenImanagemyteam,Itrytobeagoodmanagerrolemodelthatthekidscanusewhentheyarematureenoughtostarttakingonmanagementtasks.Goodmanagersareinspiringandencouraging.Goodmanagersalsomakethetoughdecisionssuchasremovingteammembersthatcan’tbeconstructiveandhaltingaDImeetingthathasturnedintoagoof-offsession.IfeellikeI’mdoingthekidsagreatservicebydemonstratinggoodmanagementskills–evenwhenthatmeansdoingmanagementthingsthatareverydifficultandsometimesunpopular.

Mostofthechallengeshavesuchadiversesetofrequirementsthatusuallyevery“typeofkid”willhaveagreatexperiencewitheachchallenge.WhenIcoachedmyfirstteam,mydaughterloveddoingthetechnicalchallenge,eventhoughshehatesthethoughtofbeinganengineer–andisgoingtocollegetobeapoet.
Thecounterpointtothisis:Iknowteammanagerswholettheirkidspickfromallthechallenges.Ialsoknowteammanagersthathaveabsolutelynotechnicalbackgroundbutdidgreatinthetechnicalchallenge.
Themainpointis:Makesureyouaregoingtobehappywiththechallengeyoumanage.IfYOUdon’twanttodoaparticularchallenge,thenjustlistthechallengesyouarewillingtomanageasyouselectyourteammembers.
Someschoolschoosetheirteamsandchallengesbasedonlottery,andsomebasedonasignupsystem.Inthesecasesyoumaygetthechallengeyouwantbutnotthestudentsorvisaversa.Again,Ihaveseenallthesetypesofteamsbesuccessful.

The Big Problems I Experienced in My First Year Myfirstyear,IgotofftoabadstartthatIwantyoutoavoid.Pleasedon’tbeintimidatedbythislist,becauseIprovidesimplewaystoavoidtheseproblems.Thebigissuesthattookmebysurprisemyfirstyearwere:
• Kidsarereallybusy.Manyareoverscheduled.Tryingtofindatimewheneveryonecouldmeetnearlydrovemecrazy.Whenyouareworkinghardasateammanager,youdon’twanttohear,“Oh,Johnhasasoccergameandwon’tbeattheDImeetingtomorrow,andnextweekhecan’tmakeitduetostudentcouncil.”
• Asyouteachthekidsaboutreal-worldteamdynamics,youalllearnthatonebadapplecanspoilthewholepie.Ihadkidsonmyfirst-yearteamthatdidn’twanttodoDI,andthatcausedproblemsallyear.
• Ialsohadkids(andparents)thatusedDIasababysittingservice.Thesekidslikedthesnacksandgoofingoff,butneverwantedtodoanywork.ThiswasfrustratingbecauseIfeltlikethesekidswerewastingmytime.
• Gettingabunchof4thgraderstotackleabigtaskislikeherdingcatssometimes.Ittakestimeforthemtotransitionfromonethingtoanother.Italsotakeslotsoftimeforthemtolearnnewskillsandseveraltriestoinventnewthings.Meetingsneedtobeplannedwiththisinmind.
• Thesamepoorteambehaviorskepthappeningeveryweek,andittookmeawhiletogetahandleonthis.
• Ihadissueswithparentswantingtodotheirkids’DIworkbecauseIdidn’texplain“interference”wellatthestartoftheseason.
• Kidsgethungry.Ilearnedtofeedthemfillingsnacksafterschoolandaftertheygetthingsdone.
Don’tletthislistdiscourageyou.Onmysecondfirst-yearteam,Ifoundwaystoaddressthesethingsthatleadtoagreatfirst-yearexperience.Below,I’llsharemysolutions.
Getting Off to a Good Start - Ways to Avoid the Big First-Year Problems ThisishowIavoidedthesemistakeswhenIstartedmy2ndfirst-yearteam.(Again,feelfreetotaketheseideasandeditthemtoyourneedsandstyle).
Getting Stuff Done During Meetings – While Herding the Cats I’vealwaysmanagedteamsthatdidchallengesthatrequiredthemtobuildthings,sothismaynotapplyasmuchtoImprovteammanagers…
Ifoundthatgettingthetoolsoutandthepaintoutandgettingthekidssetuptobuildstufftakestime.Italsotakestimeforthemtolearntobecomeefficientatbuildingandpaintingandcleaningup.About1/3intotheDIseason,wetypicallystartbuildingthingsforthecentralchallenge.Atthattime,Imovetoevery-otherSundaymeetingsthattypicallyrunfrom10amto4pm.Wetendtomakegoodprogresswhenthekidshavebigchunksoftimetoworkonthings.Ifounditreallyhardtobuildthingsduringafterschoolmeetings.
Avoid Schedule Problems and Babysitt ing Through Team Selection Ateamismadeofup2to7kids.Firstyearteamsoftenhave7,duetothehighinterestinDI.
First,Irecommendavoidingschedulingfrustrationissueswiththefollowingapproach.ThegeneralgoalistofilltheteamwithteammemberswhowilllikeDIactivitiesandwhodon’thavescheduleconflictsandcancommittoeverymeeting.Myobjectiveistofindonedayafterschool(atthestartoftheseason)andtwoweekend-dayspermonth(laterintheseason)whenalltheteammemberscancommittomeet.
Thefirstkidontheteamismykid,andhisactivityscheduleisthefirstlimitingfactorinscheduling.MysonhadsocceronTuesday,ThursdayandSaturday–sothosedaysareoutforDIMeetings.Period.(Remember,thisisyourteam–manageityourway).
MysonhadafewfriendsthatwebothfeltlikewouldmakegoodDIteammembers,soItalkedtoeachofthesekids’parentsonthesidelinesofthesoccerfield.IgaveaquickexplanationofDI,sayingthatmeetingswillbeonMondayorWednesdayandsomeSundays–andIaskediftheymightbeinterested.Theywereinterested,sothenIhadateamof3tentativeteammembers.ThesethreecouldmeetonMondayafterschoolandSundays.
InextapproachedotherparentsofkidsIthoughtwouldlikeDIandappearedtohavesometimetodedicatetoDI.IexplainedDIandsaid,“I’mmanagingeithertheTechnicalorScientificChallengeandwearemeetingonMondayafterschoolandsomeSundays.”Iftheyhaveconflictingactivitiesonthosedates,thenIexplainedthatitwon’tworkfortheirchild.
