6When transitioning from planning to implementation execution, certain themes and guiding principles have proven to be
critical to the overall success of nCino programs.
• Take the opportunity to do homework before the program begins. Understanding your current state (people, process, technology, data) will help you shape the target state.• Form the program team early, focusing on project
management, business process SMEs, legacy systems knowledge, and Salesforce competencies.• Start planning for BAU when planning for the program; for
example, start identifying the future nCino Administrators and/or Center of Excellence early to have them involved throughout the program, continuing to build skills and historical knowledge.

• Demonstrate executive commitment: Execute an effective communication campaign of program’s strategic vision and goals, supported by Senior Leadership’s sponsorship, participation and commitment to outcomes.• Establish key day-to-day decision makers that will have
authority to determine priorities and make decisions across business and technology processes; active participation, access to leadership and consensus building will be critical factors for fast resolution of bottlenecks.

• Focus on process simplification: standardize key requirements across LOBs and focus on eliminating disparate processes. Allow exceptions only if simplified alternatives are not feasible: the goal is to not automate inefficiencies.
• Continuous progress vs. perfection: don’t sacrifice an opportunity to get a working product in the hands of early adopters and continue improvements vs. immediately chasing perfection. This is an evolution, not a one-and-done.

• Stick to the timeline and maintain velocity by driving decisions throughout the program that support those goals. Continue to prioritize any requirement that is not critical and hinders the timeline. A program cannot succeed until it crosses the finish line.
• Embrace the ongoing journey: taking full advantage of nCino boils down to continuous improvement. This means establishing repeatable processes to stay current on nCino / Salesforce releases (keeping the toolkit current), and innovate using those tools.
• Explicitly plan for knowledge transfer throughout the program, not at the end of it.
