All had come together to discuss ways to cu tm anufa ctur ing cos ts f or the l.ihcrte proj ect -the new TS -12 0 i nte rnational lest se t. Kn own as the "Design for Manufacturahility/ Dcsign for CostWorksh op ." it was co nducted hy Munro and Associates. Inc.This co nsu lting firm s pec ializes in helping co mpa nies to significantly redu ce pr odu ct manufacturing cos ts by apply- ing Design for Ma nu factu r ab ility ( Dfl\l) prin cip les. Particip ant s came not only from Harris Dra con . but also from the Harris Fannon and Broadcast divisions, Suppliers such as UMEC. the final assembl y and test supplier for the TS-120, att en d ed from as far away as Taiwan. The results bear out the s ucc ess of the DFl\1 wor kshop. During the sess ion, participants were able (0 reduce the numb er of assembly operations by 45%. More than 14% of the pa rts w ere eliminated fr om the original number. Assemb ly time decreased by more than 30%. while the lab or cost was red uced by 3·1%. Through their efforts. partic ipan ts lowered the total produ ct cos t b y nea rly 20%. B oh Butler. a principal engineer with Hams Broadcast in Quin cy, Illinois. was flown in to l end his years of experience to the whole mix. After the ses sion. Butler echoed Chava nnes ' se ntime nt s. "I've been in value engineering for 37 years and I've always felt it's good to gL' t a variety of views and perspect ives when deve loping a product ." - It was important to establish the right mind-set. " sa id .\IcCarthy. a manufacturing consultantfor more than 15 years. "Normally, the idea is to put a hand-aid of sort s on a design to solve aproblem. hut this onl y creates an additional problem . What we wanted to do withthe TS-120 was eliminate things, not add them.~

"This was what we ca ll an integration workshop, w here sub-teams fo cuso n different areas of the same product a nd integrate their efforts ha ck intoo ne cohe sive product design ." ,\ IcCa rthy sa id . "Each sub-team is co mpo sed o fengineers. planners. marketing and suppliers."

Besides U.\IEC. othe r suppliers in attendance included Cooner " lire . whichis supplying the line co rd for the 1'5-120; Hamilton/ Hallmark . the world 's largest electronicsdistributor: and Ph illips Plastic. th e compa ny th at is making the soft tooling for th e 1'5-120.These suppliers displayed a high degree o f coope ration . in looking for practi cal wa ys toreduce costs on the 1'5- 120.

Every factorshould be co ns ide red for its ultimate impact o n the product ."

Manufacturing Council Helps Set theProcess in Motion

When ~ larketing I\ Janager Linda Hathorn info rmed Alex Eksir, Harris Draco ns Directo r ofQuality and Operatio ns. that the initial manufacturing costs for the 1'5-120 were lex ) high . he decidedto bring in an outside consultant. Harris Dracon Materials Manager Scott Came ron an d Eksir workedtogether to det ermine wh ich co nsultant to utilize and chose Munro and Associates . While Camero n

began involving suppliers and forming the team . Eksir proposed the DF~ I workshop to the Manufactur ­ing Operations Council. Harvey Baker. the co uncil chairman from Harris Broad cast. and DougCa rlbe rg. co uncil member from Harris Fannon, q uickly en dorsed the idea , Division G~ I Tom Erdmannnot only SUPfX>I1ed hut also encouraged this approa ch.

"This was a true illustration of the counc il working together as a team and looking afte r eachothe r's welfare to gel tangibl e results," said Eksir. "Har-vey and Doug were very supportivethro ughout the e nti re process."

Not only did Bak er an d Carlbe rg like the idea , but the y also se nt their own e nginee ringexperts, Bob Butle r from Broadcast and Je rry Hammes from Purino n. to the 3Yl-day event .

" It was a total effort o f cooperation ," Eksir add ed , "Supplie rs and part ne rs ca me from allsides o f the ma p to participate . And it was done in the spirit of goodwill."

On the marketing side, Linda Hathorn was high ly supportive of theprocess. Hathorn, Harris Dra con's Marketing Manager, liked the ideathat everyone had ample oppo rtunity to voice his or her idea s.

" It wa s a true bra insto rming session ," sa id Hathorn , "Eve ryonegot a chance and no ideas were rid icu led. I think it was importantto bring in the d iffe re nt departm e nts becau se they all look at things

from different perspectives. Co nseque ntly, thee ngineers and designers were able to loo k at theproject through new eyes."

Dracon Ge ne ral Manager Tom Erdmannoffered a final message of suppo rt when he said, "Iwould like to thank all of the Dracon em ployees for their enthus iastic part icipat ionin the Design for Man ofac turabilitv Workshop for the TS-120 product. Having hadthe opportunity to be present at the final team presentation and wrap-up session, 1was especially pleased with the cooperation and teamwork amongst the engineeringand operations de pa rtment. It was left to Alex Eksir to put the final sp in on what ha d taken place. "I liked the simp licityand p racticality of the wo rksho p approa ch, " Eksir said, "Simp le , but effective,"

Brainstorming for Solid Results

"Everyone seemed to have a real good feeling about this worksho p ," said Cameron. "Even in thesession itself, thou gh it was spirited. there was a sense of camarade rie and of working toge ther. TIleengineers who provided the initial design on the '1'5-120 co uld have been ex tremel y defe nsive whe nchanges were being suggested. But they were very receptive."

O ne of those enginee rs wa s Cris Pratt, Project Enginee r for the TS-120. Pratt, o ne of the maincoord inators of the workshop, met w ith co nsultant Mcc.arthy before the eve nt and d iscussed

what would take place . In talking with i\fcCarthy, he recognized that thiswould be a construct ive exercise in which any kind of suggestion would beat least considered.

"I think the worksho p was especially valuable for the mechanicalengi neers ," Pratt stated. "It was effective in red ucing our part s co unt.Th e TS-120 is a rela tively low-cost p roduct , so we had to make itinexpensive to produ ce .,.

Pratt d id his own research befo re the workshop a nd had somenew ideas o f his own to sugges t.

"Eve ryone contributed ," saki Pratt. "Eac h pe rson vo lunteered foro ne of the three major groups: p rinted circu it hoard , fina l asse mbly or

line co rd and be lt clip . \,(Te broke ou r recommended changes down into three areas that included lowrisk changes, high er risk and those that were a stretch-the more exotic or more difficult. \Ve alsofigured in eac h step of the man ufacturing process and how much time it took. then attached labo r coststo see how much co uld he saved at every step. I think that most people fo und it qui te e nlightening."

Pratt felt that one of the most importan t results of the meeting was getting "buy in" from all of theparties involved, including market ing. man age me nt and all of the ke y supplie rs.

"Cris wa s very inst rumental in keeping pla ns fo r the worksho p on track," said co nsu ltantMcCarthy. "Befo re this session ever became a reality, he worke d very hard to see it go throughbecause he be lieved in the process, And that cooperation from engineers was key thro ughout thewo rksho p, {(X ). "
